Steering of industrial projects and investments

You are carrying an industrial investment or a transformation project : a new line, automation, an IS deployment (WMS, MES, SAP), a post-acquisition integration, a plant start-up.

The steerer the committee likes isn’t enough. You need the one the shop floor listens to.

37 years on the industrial floor, including 12 years steering IS and CAPEX projects. SEVESO II DOI clearance.

steering IS and CAPEX projects
PLC ↔ ERP
the whole chain, from the floor to the back office
3,3 M€
of CAPEX steered in SEVESO II
From the shop floor to European management

Operational steering of complex industrial projects : SAP WM deployment with RFID (€800K of gains in year one), SAP APO in finite-capacity scheduling, DCS / SAP PP interface via Oracle middleware (600 recipes, 100,000 T/year, 3,600 batches). On the investment side, €3.3M of CAPEX steered in SEVESO II : first automated DDU in France (€760K, 18-month ROI), automation of the manufacturing tanks (€1.8M, 3-year ROI), automated scraping (€150K), first robot for unloading empty drums. Active SEVESO II DOI clearance, crisis management after the 2019 fire, coordination of industrial contractors (Artelia, Hisa, Eiffage, Equans, Actemium, Spie). The method is also used on the Procurement side (Ariba in 9 European countries, Sirion CLM, 1,000+ contracts).

Twelve levers, from the business case to commissioning

Proving the investment before the vote

01

Business case

Building and defending it in the investment committee
ROI · Payback · IRR · Sensitivities · Risks

Building the business case: cost-benefit analysis, ROI, payback, IRR, sensitivity analysis, risk identification and costing. Defending it in the investment committee.

Business cases defended and approved in a SEVESO environment.
02

Supplier qualification

Technical and industrial sourcing
Artelia · Hisa · Eiffage · Equans · Actemium · Spie

Sourcing and qualifying industrial suppliers: engineering firms, system integrators, automation specialists, integrators. Reference visits, capability audits, contract negotiation.

A panel of established industrial suppliers, known and ready to activate.
03

Budget scoping

Scope, work packages, room for manoeuvre
Work packages · Reserves · Contingencies · Guarantees

Breaking the budget into work packages, identifying contingencies and required reserves, setting contractual guarantees, organizing financial monitoring.

A method that holds up against the classic overruns of industrial projects.
04

Commitment tracking

Budget vs actual steering
Reporting · Commitments · Amendments · Alerts

Setting up CAPEX reporting: tracking commitments vs budget, early alerts, handling amendments, financial committee, escalation to leadership.

Reporting to management / Exec Committee calibrated for fast decisions.

Steering the project through to start-up

05

Project scoping

Scope, milestones, budget, resources
Scope · Milestones · Budget · RACI

A structured initial scoping: project scope, macro milestones, target budget, project organization (RACI), communication plan, initial risk management.

A 2-4 week fixed-price scoping. A deliverable leadership can decide on directly.
06

Project governance

Steering committee, decision bodies
Steering committee · Ops committee · Reporting · Escalation

Setting up governance: steering committees, operational committees, reporting to management / Exec Committee, escalation process, supplier committee structure.

Governance deployed in a SEVESO environment with regulatory bodies.
07

Industrial IS deployment

WMS, MES, industrial SAP modules
SAP PP / WM / APO · S/4HANA · Power BI

End-to-end steering of an industrial IS project: module scoping, integrator sourcing, deployment tracking, acceptance testing, user training, adoption support.

Distinct from TCO Digital: a project-steering angle, not pure technical expertise.
08

Post-acquisition integration

IS, process and organization convergence
PMI · IS convergence · Synergies · 100 days

Steering the integration of an acquired site or entity: IS convergence, harmonization of industrial processes, identifying synergies, change management.

An end-to-end industrial, procurement and IS view. Rare on the market.
09

Plant start-up

New line, workshop, restart
New works · Multi-trade · Commissioning

Start-up steering: multi-trade coordination (new works, automation, IS, process), commissioning, ramp-up, contingency management.

SEVESO II DOI clearance, able to steer in a regulated environment.
10

Change management

Supporting field users
Change management · Training · Adoption · Measurement

Structured change management: impact analysis, communication, training, adoption support, buy-in measurement, continuous adjustment.

A method to make the project last after I leave.

Holding on when it slips

11

Crisis management

Contingencies, incidents, project drift
Incident · Recovery · Continuity · Communication

Steering project crises: technical contingencies, accidents, budget overruns, supplier failure. Recovery plan, internal and external communication, operational continuity.

Post-fire steering in 2019 on a SEVESO site: continuity, recovery, communication.
12

Lessons learned

Capturing knowledge after go-live
Review · Lessons learned · Knowledge capture

Running the post-go-live review: capturing good practices, identifying overruns, recommendations for future projects, durable documentation.

A structured review to pass the learning on to the organization.

Steering an industrial project isn’t delivering a schedule. It’s delivering a project that starts.
